The Gartner Data & Analytics Summit in Orlando this March made one thing unmistakably clear: AI is no longer the experiment — it’s the expectation. The question leaders are asking now is whether their data can actually support AI… and whether they can prove it, continuously and at scale.

As a team, we left Orlando with full notebooks and a sharper point of view. This is our synthesis of the ideas that matter most, grounded in what we heard in sessions, on the expo floor, and in the candid conversations that happen between the scheduled events.

The opening keynote, titled "Navigate AI on Your Data & Analytics Journey to Value," was delivered by Gartner VP Analyst Adam Ronthal and Director Analyst Georgia O'Callaghan and set the tone for everything that followed. Their central argument: success with AI isn't primarily about moving fast. It's about finding your own path to value while managing risk and cost. 

That framing resonated because it put the emphasis squarely on business outcomes rather than AI experimentation for its own sake. Equally pointed was a warning from VP Analyst Nate Novosel in a governance session: organizations with low data governance maturity are significantly more likely to fail at realizing the value of their AI initiatives. The corollary Gartner offered was practical: start by identifying business outcomes first, then design governance to deliver them incrementally.

The AI readiness problem is a metadata problem

One of the most clarifying ideas to emerge from the Summit came from Gartner analysts Mark Beyer and Roxane Edjlali, whose session on AI-ready data cut through much of the noise. Their core assertion was direct: AI-ready data is data whose fitness for a specific AI use case can be proven, contextually, continuously, and against the requirements of the technique and use case in question.

AI readiness isn't about data quality in the abstract; it’s about answering, with evidence, whether data is fit for a specific use case, right now. And as the analysts made clear, that question is answered entirely by metadata that is not static, but active, connected, and continuously maintained.

The practical implication is significant. If your metadata is incomplete, undocumented, or siloed from the teams building AI, you cannot verify readiness — and you cannot scale AI responsibly. The session also reinforced something that resonated widely on the floor: AI teams doing their own data management are repeating the same mistakes organizations made with analytics a decade ago. That is, isolated efforts lead to isolated results. AI readiness has to be a shared infrastructure problem, not a per-project workaround.

What complicated the picture for many attendees was the recognition that AI-ready data is not "one and done." Data morphs, drifts, and shifts. The metadata that describes it has to be continuously maintained and monitored, which is exactly where most governance programs fall short today. Policies written in documents and inconsistently enforced don't cut it when AI models consume data at scale, and regulators expect continuous proof of compliance.

The second theme that threaded through nearly every conversation in Orlando: governance programs are generating enormous amounts of activity, policies, assets, and rules — but struggling to demonstrate measurable business impact. The gap between governance effort and outcome has become a real credibility problem, and in an AI context, it directly impacts model performance, risk, and trust.

Attendees were remarkably candid about this. Executives want to know what governance is delivering to the bottom line. Teams are stretched, and the traditional model of scaling governance by adding headcount isn't viable. Meanwhile, AI has raised the stakes: bad governance context amplifies bad AI results.

The outcome-based governance framework Alation brought to Orlando addresses this directly. The core premise is a shift from checking boxes to system-executed, outcome-driven governance. Rather than governance as a periodic audit exercise, it becomes an always-on knowledge layer: policies are declarative, enforcement is automated, and outcomes are continuously measured.

This resonated not just with data governance leaders, but with executives and directors across business functions. The outcomes framing (throughput, business impact, ROI) translates in a way that "number of assets cataloged" simply doesn't.

Truist Bank shows what the maturity arc actually looks like

The most compelling evidence of these ideas in practice came from Gary Dugan, SVP of Data Management Execution at Truist. It's a story worth unpacking because it maps cleanly onto a maturity arc many enterprises are somewhere along — and it shows where AI fits into that story.

Truist began where most regulated financial institutions begin: compliance as the driver. Metadata management, data lineage, data quality — the "eat your vegetables first" work that makes data governed, trusted, and auditable. The regulatory pressure was real, and the fundamentals had to be in place before anything more advanced was possible.

But Truist deliberately reframed the purpose of governance: from satisfying regulators to enabling business outcomes. The question shifted from "how do we satisfy regulators?" to "how do we help data actually meet our big business needs?" That reframing unlocked a second phase: governance as a business enabler, not a checkbox.

The third phase is where AI enters the picture, not as a replacement, but as a force multiplier for governance at scale. By deploying AI agents to automate metadata documentation, data quality rule creation, and catalog population, the team scaled governance without scaling headcount. The manual, repetitive tasks that had consumed stewards' time were moved to agents. The human team moved to higher-value work: diagnosing issues, advising stakeholders, and driving business impact.

The outcomes are concrete. Gary shared an example from a previous organization where his governance team helped a marketing department find the data they needed in the catalog, identified the right data steward, facilitated the necessary sharing agreement, and ultimately improved the ROI on a marketing campaign by 20%. That's the kind of result — actual business value, directly traceable to the catalog — that changes how governance is perceived inside an organization. At Truist, the metrics are shifting in the same direction: the measure of success is no longer how many data elements are cataloged or how many rules are created, but whether the same team is governing more data, faster, without adding headcount.

Two principles stayed constant throughout: trusted, governed data is the prerequisite for effective AI, and in a regulated environment, humans must remain in the loop. AI augments governance; it does not replace the judgment, oversight, and accountability that regulated industries require.

Why AI teams need to connect to data teams

One of the more interesting moments from the Summit came not from a session, but from a conversation on the expo floor. A long-time Alation customer (a big insurance company) had two members of their AI team stop by. They were building AI agents using LLMs, and they were doing it completely disconnected from the data catalog their governance team had spent years building.

The catalog contains rich, curated, trusted knowledge about their enterprise data, but that context was inaccessible to the systems being built by the AI team; the AI team didn't know to connect to it! Once the conversation happened, the value was immediately obvious: plugging the knowledge layer into the agent workflow wasn't a complex integration… it was a simple unlock that transformed the reliability, accuracy, and trustworthiness of what those agents could do.

This pattern almost certainly exists across hundreds of organizations. AI teams and data teams are operating in parallel, each doing earnest work, without the connection that would make both more effective. What did attendees want to discuss?

Beyond the formal sessions, a few signals from attendee conversations stood out.

"AI governance" dominated the vocabulary, but not always with a shared definition. What people meant, consistently, was: they have renewed urgency around governance because AI exposes the cost of doing it poorly, and they now have the funding to act. Organizations with established governance platforms were generally not looking to rip and replace; they were looking to extend their investments into AI governance. 

The question of where existing governance ends and AI governance begins is genuinely contested, and the organizations navigating it most effectively are the ones connecting those workstreams rather than treating them separately.

Governing unstructured data came up repeatedly as the next frontier: a challenge most teams acknowledged they haven't solved. And the idea of structured "hackathons" or workshops that bring business, AI teams, and data teams together to identify high-value, quick-win use cases resonated strongly as a practical way to build momentum without waiting for a perfect foundation.

The political dimension was also real. Where there is significant budget, there is competition for ownership: over strategy, over tooling, over execution. Finding the right executive sponsors, the ones who can see both the compliance imperative and the business value opportunity, has become as important as having the right technology.

The practical takeaway

The narrative arc from Orlando is clear: governance programs that cannot prove continuous, measurable outcomes will struggle to justify their budgets in an AI-driven enterprise. The organizations pulling ahead are treating metadata as infrastructure, connecting their governance investments directly to their AI workstreams, and using automation and agents to scale coverage without scaling headcount.

The maturity model isn't complicated: build the trusted foundation, activate it for AI readiness, use agents to scale enforcement and curation, elevate humans to strategic work, and measure business outcomes rather than governance activity. What's difficult is the discipline to do it sequentially and the tooling to do it at scale.
