After years of investment in AI, most large enterprises don't suffer from a shortage of ideas. They suffer from a shortage of discipline in evaluating them and picking their best candidate. The workshops have happened. The steering committees have debated. The pilot roadmaps have been built and rebuilt. And yet a familiar pattern persists: AI programs drift toward whatever carries executive sponsorship in a given quarter rather than toward the processes most likely to deliver durable, measurable returns.
The problem is not ambition. It's the absence of a repeatable signal for distinguishing genuine opportunity from well-intentioned noise.
The most reliable diagnostic signal for AI opportunity isn't technology readiness or data availability — though both matter. It's the ratio of time a given role spends gathering information before it can make a single decision.
In organizations that have built successful agentic AI programs, a consistent pattern emerges: the highest-ROI opportunities are concentrated in functions where professionals spend 70% or more of their working time aggregating, consolidating, or reformatting data before any actual analysis begins.
One technology supply chain leader used this lens to systematically map the organization's automation candidates (and AI opportunities). The method was deliberate and unglamorous: identify the roles most consumed by information retrieval, then ask whether AI could absorb that burden and return the time to judgment. That ratio (gathering versus deciding) proved more predictive of success than any technology assessment her team ran.
The implication for enterprise AI leaders is practical. Before evaluating tools or vendors, map where your analysts, planners, and operators actually spend their time. The processes where the ratio is most lopsided are your starting candidates.
A process tends to be a strong fit for agentic AI when it meets one or more of the following criteria. The more boxes it checks, the stronger the case for moving it up the list.
The clearest signals are structural: the task is manual and repetitive, involving moving, reformatting, or consolidating data on a fixed cadence.
It's high friction by design: Before any meaningful work can begin, someone has to gather inputs across multiple systems, teams, or file formats. That effort won't improve through better tooling alone; it requires a different approach entirely.
The workflow also tends to be error-prone under time pressure, carrying real financial or operational consequences while running under conditions: Tight deadlines, fragmented inputs, manual handoffs — that make mistakes routine.
Equally important is what the task doesn't require: irreplaceable human judgment. The strongest candidates consume skilled time without making use of what makes that person skilled. They're necessary, but not strategic.
One condition that gets underweighted in most prioritization exercises: there needs to be a motivated process owner. A technically viable use case with no internal champion will stall. A slightly messier use case with someone willing to iterate, test, and advocate for the solution will move. That person's presence matters as much as the quality of the underlying data.
The flip side of this checklist is equally important. Not every painful process is a good candidate, and the failure signals are usually visible before a pilot begins — if you know what to look for.
The first is definitional: if the business users closest to a process can't articulate what they would ask an AI agent to do, that's a reliable sign the workflow isn't understood well enough to automate. Vague pain is not the same as automatable pain. A use case scoped to a single person's siloed workflow, or tied to a KPI reviewed on an ad-hoc basis, will rarely justify the investment required to build and govern a production-grade agent.
The second is foundational: if the relevant data lives in spreadsheets, manual exports, or disconnected systems rather than a governed, production-ready environment, no model will close that gap. This is an infrastructure prerequisite, not a prompt engineering problem. If the technical team can't produce or validate SQL queries against the relevant data, any output the agent generates will be impossible to verify — and a result no one can verify is a result no one will act on.
Identifying the right ratio in your organization is a start. Turning that signal into a prioritized, governed roadmap requires a structured methodology, one that pairs the diagnostic with a qualification framework, an impact and effort assessment, and clear criteria for what needs to be true about your data foundation before a pilot can responsibly move to production.
